Email marketing ROI statistics are among the most cited and most misunderstood numbers in digital marketing. The headline figure, £42 returned for every £1 spent, is technically accurate as a category average, but it is the average across stores running sophisticated segmented automations and stores blasting an unengaged list once a month. This guide breaks down what actually determines your email ROI and what the real numbers look like for ecommerce stores at different maturity levels.
The three factors that determine your email ROI
Across Visisto's platform data and public benchmarking reports, three factors explain the majority of variance in email marketing ROI:
- List quality and capture method: Lists built via gamified capture widgets (spin wheels, scratch cards) contain higher-intent subscribers who have demonstrated willingness to engage. Lists built from purchased sources or passive footer forms contain a high proportion of disengaged contacts that dilute every metric.
- Automation coverage: Stores running welcome sequences, cart abandonment, and post-purchase automations generate 3 to 5x the revenue per subscriber compared to stores only sending broadcasts. Automations work 24/7 without additional effort or cost per send.
- Platform cost as a % of revenue: A store generating £20,000/month in email revenue and paying £1,300/month for their platform has a net ROI of £14.38 per £1. The same revenue on a £49 platform has a net ROI of £396 per £1. The platform fee is a multiplier on the headline figure.
Email ROI by automation type
Not all email activity is equal. Here are average ROI figures by email type, based on Visisto platform data:
- Abandoned cart emails: £85 to £120 per £1 spent creating the sequence (one-time cost, runs indefinitely). Highest per-email revenue.
- Welcome series (7 emails): £60 to £90 per £1. Strong first-purchase conversion drives disproportionate lifetime value.
- Post-purchase upsell sequence: £40 to £70 per £1. Reaches customers in a high-trust moment.
- Win-back campaigns: £25 to £50 per £1. Low send cost, meaningful reactivation rate.
- Broadcast campaigns: £8 to £25 per £1. Lower per-email ROI but highest total volume contribution.
- Transactional emails (order confirmation, shipping): Not typically measured in marketing ROI but represent a high-engagement touchpoint for cross-sell insertion.
We thought our email was working fine at £18 per £1 ROI. When we added the abandoned cart sequence and welcome series, the blended ROI went to £67 per £1. Same list, same platform cost, just the automations.

The platform cost problem
Email platform costs are often treated as a fixed overhead rather than an ROI variable. But at Klaviyo's pricing of £1,300/month for 10,000 contacts, the platform absorbs 6.5% of the revenue it needs to generate to justify itself (assuming £20,000/month attributed email revenue). That 6.5% overhead comes directly out of your email ROI.
Visisto charges £49/month regardless of contact count. On the same £20,000/month email revenue, the platform overhead is 0.245%. The £1,251/month difference in platform cost represents 15,012 additional pounds per year in margin that stays in the business rather than going to a per-contact pricing model. How to calculate your actual email ROI
The formula for accurate email marketing ROI:
- Set up 7-day click attribution in your email platform. Revenue generated within 7 days of a click on an email is attributed to that email.
- Sum attributed revenue across all sends in a month.
- Divide by your total email marketing cost for the month (platform + design + copy time at hourly rate).
- Multiply by 100 to get ROI percentage, or divide to get the £X return per £1 figure.
Most stores that measure their email ROI accurately for the first time discover it is either much higher than they expected (because automation revenue is running invisibly in the background) or much lower than benchmarks suggest (because they are measuring platform cost against broadcast-only revenue, ignoring automation setup as the most important lever).
What a healthy email ROI looks like by store size
- Early stage (under £10,000/month revenue): Target £20 to £40 per £1. Focus is on list building and welcome series. Automation coverage is still being built.
- Growth stage (£10,000 to £100,000/month): Target £40 to £80 per £1. Full automation coverage running: welcome, cart abandonment, post-purchase, win-back.
- Scale stage (£100,000+/month): Target £60 to £120 per £1. Advanced segmentation, predictive send time optimisation, and LTV-based campaign targeting.
If your email ROI is below £15 per £1, the cause is almost always one of three things: low list quality from passive capture, no automation coverage (broadcast-only strategy), or a platform cost that absorbs too much of the attributed revenue. Fix the cause, not the symptom.
The bottom line
The £42 average email ROI is achievable for ecommerce stores running welcome sequences, cart abandonment emails, and post-purchase automations at a platform cost that does not absorb the margin those automations generate. Visisto's flat £49/month pricing combined with full automation coverage gives most stores an email ROI of £60 to £100 per £1 within 90 days of proper setup.
